Level 1: Replace Tasks
You start by delegating the $10/hour work. Scheduling. Inbox management. Data entry. The stuff that drains your energy but doesn’t grow the business.
Question to ask: “What tasks can someone else do 80% as well as me?”
Level 2: Replace Functions
Once the small tasks are off your plate, it’s time to replace entire functions. Sales calls. Client onboarding. Content creation. Instead of delegating pieces, you hand over the whole process.
Question to ask: “Which roles can own an outcome, not just a task?”
Level 3: Replace Yourself in Fulfillment
This is the big one. If you’re the product (coach, consultant, service provider), you’re trapped. True freedom starts when your team can deliver results without you.
Question to ask: “Can my business keep serving clients if I step away for 30 days?”
Level 4: Replace Yourself in Growth
Now you’re thinking like a CEO. Your team handles sales, marketing, and partnerships. You’re no longer the rainmaker—you’re building the system that attracts opportunities.
Question to ask: “Who’s responsible for driving growth besides me?”
Level 5: Replace Yourself in Leadership
This is the final climb. You’re not managing the team—you’re mentoring leaders who manage teams. Your job shifts from “doer” to “visionary.”
Question to ask: “Am I building leaders who can replace me at every level?”
The Payoff
Climb the Replacement Ladder and you reclaim the one resource you can’t buy back: time.
